Homeowner researching a bathroom remodel on a laptop while on a phone call with a contractor at home

By Pam Torrey, Senior Director of Marketing at Leaping AI

A homeowner is sitting in their living room at 9:40 on a Tuesday night, exhausted from bath time with two kids because their old tub isn’t set up for a modern family. She then goes online and fills out a quote form for a bathroom remodel that goes to three local remodelers. Whoever calls back first is most likely to win the job. That’s not a guess, rather it’s based on real data that tells us most homeowners go with the first contractor they speak to, regardless of price. That’s how the one-day bath industry has worked for years and it’s the reason the phone matters so much in this vertical.

Before a homeowner fills out a quote form on a website, they’ve most likely spent time on Google, checking out top ranking remodelers, comparing reviews, and narrowing the list down to two or three they’d like to hear from. By the time they submit a form or dial a phone number, they’re not just casually looking for a contractor. They are ready to talk to someone about what they need, what it will cost, and when it can be installed. The remodeler who reaches them first with a real answer to those questions will usually get the appointment and later, the sale.

Bathroom remodeling occupies an unusual spot in the home improvement industry. The average ticket size is enough that homeowners generally shop around, often getting two or three quotes before they commit to a contractor. Because of the size and scope of the purchase, homeowners will research when they have time, maybe even weeks or months before submitting for a quote. And the market is crowded enough that companies selling one-day bath conversions, walk-in tubs, wet space-only remodels, or full gut renovations are all competing against each other because the homeowners want to explore multiple options before committing. Speed, availability, and follow-through decide who gets a job just as much as price or products offered do.

That crowded market with all different kinds of bathroom remodelers means that there is a real range in what a “bathroom job” means. A one-day bath conversion on only the wet space is a very different conversation than a full gut renovation with a homeowner picking out premium finishes. And both are vastly different from an accessibility upgrade or a walk-in tub conversion for an aging-in-place client. Whoever is answering your phone—whether it's a human or an AI agent—needs to be able to tell those conversations apart and ask the next right question, not just collect generic information in hopes a sales rep will do the rest.

This guide is not here to help you generate more leads, but to give you concrete ways to convert more of the leads you’ve already generated. Make sure that once a homeowner decides to pick up the phone and choose a bathroom contractor, you’re ready for the call.

Why the Phone Problem Is Getting More Expensive, Not Less

Everyone hates their bathroom—at least that’s what the growth numbers for kitchen and bath remodeling tell us. The National Kitchen and Bath Association projects the U.S. kitchen and bath market at $228 billion in 2026, up 2.9%. GM Insights puts the North America bath remodeling market at roughly $75.6 billion in 2025, on a path to $96.2 billion by 2033. Globally, the bathroom remodeling market is estimated near $413 billion

The scale of growth in bathroom remodeling has made lead conversion harder, not easier. Where there may have only been a couple remodelers in a market ten years ago, there are now triple that number, and with the rise of private equity in home improvement, more and more money is being spent to acquire each lead. A bath remodeler spends real money to acquire each lead, whether it comes from an aggregator, an online form fill, or an after-hours voicemail that never got returned. Every missed lead is a real cost to the business, considering every dollar that went into generating it in the first place.

Solving this problem with people is expensive and inconsistent. It’s not practical to staff a call center for a Saturday morning rush that might not happen. Hiring enough reps to call through a batch of 5,000 aged leads when you’re running a financing promotion doesn’t make sense. And you can’t guarantee every inbound call will be answered in seconds when your call center reps are already on the phone with someone else. The traditional fixes don’t make sense for business today. Hiring more CSRs helps until you hit slow season and then you’re paying people to sit by a quiet phone, or laying them off. Outsourcing to a third-party answering service gives a more personal touch than an automated voicemail, but the homeowner will still need a callback if they have specific questions that are outside the scope of the hired agency. This is where voice AI, and increasingly SMS AI, can make a big difference to your business and your customer.

What Voice and SMS AI Actually Do for a Bath Remodeler

Leaping AI works with a growing roster of bath remodeling companies, including Bath Experts and Lifetime Bath & Glass. The results these two companies have seen point to four specific ways AI agents change what a call center can do. Voice is the primary product, with SMS supporting the same kind of real conversations, just via a different channel.

The most direct fix for remodelers is speed to lead. When a fresh lead comes in, whether it’s an online form fill, inbound call, or lead purchased from an aggregator, the faster you reach the homeowner, the higher the odds you will win the contract. Lifetime Bath & Glass set up an integration that routes leads from their vendors directly into Leaping AI within seconds of arriving. Their voice agents now reach out to those leads in about ten seconds and book an average of four to ten appointments a day, leading to up to 50% more appointments booked on peak days.

After-hours coverage is usually the gap remodelers notice first. A homeowner researching a $20,000 bathroom project at 9 PM on a Wednesday after putting the kids to bed doesn’t have time to leave a voicemail and wait for a callback. They’re going to call the next name on their list until they can book. Voice AI picks up the call with the same tone, greeting, and structured conversation as your call center reps. It can gather the requisite information from the customer and book the appointment before the homeowner thinks to call a competitor.

Every bath remodeler has a CRM full of old quote requests, leads that never closed, or contacts purchased from a lead aggregator that never picked up the phone. Activating those aged leads can be a gold mine for a remodeler looking to keep their cost per lead down. Bath Experts uses Leaping AI to work through both fresh and aged leads at scale. They make about 4,000 outbound calls with the AI agent a day, reaching about 15% of the people dialed, and booking roughly 5 in-home consultations a day. Each of those appointments is worth somewhere between $5,000 and $30,000 in potential revenue, which was just sitting in the CRM. Jay Shah, Head of Marketing at Bath Experts, put it simply: “Leaping AI helps us to systematically contact our real-time and aged leads lists and is booking us on average five incremental appointments a day.”

Lead volume for a bath remodeler isn’t steady and can shift from market to market. It can spike from a marketing campaign, a change of season, or a special financing offer. Staffing for those peaks means paying people to sit idle during the valleys, or having to train temporary staff and hope they get your scripting right. Voice AI absorbs the routine, repeatable calls at scale, making it easy to meet your customer’s needs when they call and freeing up human CSRs to focus on the calls that require a person’s judgment. At Lifetime Bath, the top-performing CSR was promoted into a customer success manager role once the AI took over the routine outbound work.

It’s important to consider the time to implement when looking at voice AI tools. Bath Experts was live in 30 days, seeing results that more than returned their investment. Lifetime Bath had its first three appointments on the calendar on the first day they went live. Time to value is one of the most important metrics to track when considering bringing in AI agents for the call center. Are the agents providing the same or more value than the human CSRs? How will you track that? Does the provider you’ve chosen have an implementation timeline? These are all questions a remodeler should ask when evaluating AI agent vendors.

While a bath remodeler might start with a single use case, the others usually follow once the value of Voice and SMS agents has been proven. After-hours coverage is typically where a contractor will start, because it is the most obvious gap, but they will find themselves looking at aged lead reactivation or speed-to-lead once the technology has increased conversion on existing leads. The use cases all compound, increasing the ROI on the AI agents.

What This Isn't

Voice and SMS AI are not here to completely replace the call center. There will be customers who have questions that fall outside the standard scripting or need creative solutions. That’s where human CSRs should be spending their time and energy—building relationships and problem solving instead of handling routine scheduling calls.

Tools like Leaping AI are also not simply virtual receptionists. Receptionists answer the phone and route calls to the appropriate resource. Voice AI agents can hold an actual conversation with a homeowner, follow your scripting and call flow to ask the right questions about their project, book the appointment on the calendar, and pass clear information back to the CRM for the wider team. Homeowners don’t want to wait for callbacks or on hold to be transferred to someone who can help them when they wrap their current call. Answering calls quickly and meeting customer needs the first time leads to a booked job.

AI SMS agents are not the chatbots you encounter on every website that run on a strict script and will either send you a link to an article or make you wait for a person to contact you back during business hours. Every chat an SMS agent has with a customer is meant to be conversational, informative, and focused on booking the appointment.

A major point of confusion for bath contractors evaluating AI agents is around the line between the agents and the CRM. A good voice or SMS AI tool should plug into the systems that already exist within the company, fitting into the tech stack of your industry, rather than forcing a major change to your operating system. Voice or SMS AI should plug into what’s already there, read the calendar, make the appointment, and pass clean information into the CRM for the rest of the team.

That last point matters the most when you’re comparing AI agent vendors. Industry-agnostic AI tools or agents built for other verticals, like medical offices, don’t come with any foundation in bathroom remodeling. They don’t know how to structure a conversation to understand if a homeowner is looking to re-do just the wet space in their bathroom or do a full gut job. Companies seeing real results from AI agents, like Bath Experts and Lifetime Bath, chose a vendor built around how home remodelers actually operate, including their scripting and tech stack.

Where to Go Deeper

This is the starting point for a closer look at the specific parts of the phone problem facing bathroom remodelers today. In the articles that follow, we’ll cover why missed calls are quietly costing companies real booked jobs, how to tell voice AI, SMS AI, and chatbots apart before you buy the wrong one, what to check for when you’re evaluating a vendor for your call center, and what return on investment looks like, highlighting the use cases from real bath remodelers. Each one goes deeper than this overview can, and together with this article, they make up a full guide.

If you read Leaping AI's earlier post on bath remodeling contractors automating their calls, this piece picks up where that one left off, with more specific numbers and a sharper look at each part of the problem.

Seeing It in Your Call Center

Having the biggest ad spend in your area isn’t going to make your company the fastest-growing bathroom remodeler in the market. The companies growing the fastest are the ones who maximize every single lead they’ve paid for, whether they’re generated through inbound or outbound activities. That starts with the phone. Answer it fast, cover calls 24/7, and work through the phone numbers sitting in your CRM.

None of these tactics require a bigger team or a longer sales cycle to see results. Bath Experts had booked appointments within 30 days of kickoff. Lifetime Bath booked three new appointments on day one with voice AI. The pieces of this guide walk through exactly how, from the size of the problem, to the difference between the tools claiming to solve it, to what it takes to evaluate a vendor, to the real numbers behind the two bath remodelers already doing this today.
